How to Price Embroidery: The Stitch Count and Cost Formulas Explained
A client sends a logo and asks for a quote on 200 embroidered polos, due by tomorrow morning. If the honest answer is “let me guess based on similar jobs,” there’s a real chance that guess is wrong — high enough to lose the order, or low enough that you’re subsidizing it out of your own margin once you actually run the job.
There’s nothing mysterious about where embroidery numbers come from, though. Stitch count, thread usage, machine time, final price — every one of them comes from a formula, not a gut feeling. Once you’ve seen the math laid out once, quoting gets a lot faster and a lot more accurate.
How Many Stitches Does a Design Actually Have?
Every embroidery quote starts with stitch count, and stitch count starts with one relationship:
Estimated stitches = design area × stitch density
Area is straightforward — width times height of the design in square inches. Density is the part that actually varies, and it varies more than people expect. A light design, mostly outline work with minimal fill, typically runs 800 to 1,000 stitches per square inch. A standard logo mixing fill sections with satin lettering usually lands between 1,200 and 1,800. Go into heavy fill or dense satin borders and it’s common to see 2,000 to 3,000+ stitches per square inch.
Take that 200-polo logo as an example. Say it’s 3 inches by 2 inches — 6 square inches — with a fairly typical mix of fill and lettering, so call it 1,500 stitches per square inch. That puts the design at roughly 9,000 stitches. The same 6 square inches with heavier fill could just as easily land at 15,000 or more. That’s the gap between a design that takes ten minutes on the machine and one that takes twenty, and it’s why “it’s a small logo” isn’t actually enough information to quote from.
Digitizing software gives you the exact number once a file exists. Before that point, the area-times-density formula is what gets you close enough to give a client a real answer.
Turning Stitch Count Into an Actual Price
Once stitch count is in hand, the pricing formula is:
Total cost = (stitches ÷ 1,000 × rate per 1,000) × quantity + garment cost + setup fee
Pricing per 1,000 stitches, rather than a flat fee per piece, is standard for a reason: it actually reflects how long a design runs on the machine and how much thread it burns, instead of charging the same for a small chest logo and a full jacket back.
Sticking with the 9,000-stitch logo: at a rate of $5 per 1,000 stitches, that’s $45 in embroidery cost per piece. Across 200 pieces, that’s $9,000 before garment cost and any setup fee — a very different number from what a rough “a bit per stitch, more or less” guess tends to produce once it’s multiplied out.
One thing worth being deliberate about: rates aren’t the same everywhere, and they shouldn’t be treated as one number converted across currencies. A shop pricing in USD or GBP is often working a different client base and cost structure than one pricing in PKR or INR. Set the rate for your actual market rather than borrowing a number from a different country’s pricing.
Don’t Forget Thread and Machine Time
Two more numbers matter once you’re past a single sample piece.
Thread length (meters) = (stitches × average stitch length in mm) ÷ 1,000
Average stitch length usually falls around 2–4mm. That same 9,000-stitch design at 3mm averages out to roughly 27 meters of top thread per piece — before bobbin thread, which is its own separate calculation. Multiply that by 200 pieces and thread cost stops being a rounding error.
Machine time (minutes) = stitches ÷ machine speed (stitches per minute) + time for color changes
Most commercial embroidery machines run somewhere around 600–750 stitches per minute. The 9,000-stitch logo at 700 SPM is about 13 minutes of pure stitching — plus real time for every color change, since the machine stops while thread gets trimmed and re-threaded. On one piece that’s a few extra minutes. Scheduled across 200 pieces, it’s the difference between a job that fits in an afternoon and one that spills into the next day.
Why the Math Matters More as Orders Get Bigger
A pricing error that’s 10% too low barely registers on a single shirt. That same 10% error repeated 200 times is a real loss, and it’s one that shows up on every job priced the same way going forward, not just this one. Bigger orders don’t just multiply the profit — they multiply the mistake, in whichever direction it’s pointed.
